How Organizations Breed Narcissists


While writing a blog about narcissistic leadership, I was struck by how closely personal behaviors are connected to organizational culture. In this blog, I want to broaden our perspective to examine the larger context of organizational culture. We often overlook the fact that certain cultures can unintentionally encourage and reward narcissistic behavior.

This isn't about blaming a single person or pointing fingers. It's about facing a very challenging truth. Even the most well-meaning organizations can set up environments where narcissism thrives.



The Culture Connection


Performance at All Costs

Think about the relentless pursuit of results. Many organizations prioritize the bottom line above all else. This culture establishes a breeding ground for narcissism. When success is measured solely by numbers, it encourages competition over collaboration. It rewards those willing to cut corners, prioritize self-promotion over teamwork and step on others to climb the ladder. I've seen this firsthand. Employees are pitted against each other; individual achievements are celebrated while collaborative efforts go unnoticed. This environment fosters narcissistic tendencies rewarding self-interest over the collective good.


Cult of the Superstar

Some organizations elevate charismatic leaders placing them on pedestals. This leads to a lack of accountability. When leaders operate without scrutiny and surrounded by constant praise, their egos inflate. Narcissistic behaviors unchecked become reinforced by the constant adoration. It produces a sense of entitlement - a belief that they are above the rules and that their needs supersede everyone else's. This culture blinds them to their flaws and deepens their narcissistic tendencies.


Win at All Costs

In these cultures, the ends justify the means. Individuals are pressured to manipulate, deceive, even break ethical boundaries to achieve success. I've seen how this compromises values, breeds toxic environments and kills empathy. When winning is everything, the impact on colleagues and the organization becomes secondary. The pressure to win easily morphs into narcissistic behavior.


Lack of Clear Boundaries

Weak boundaries and unclear ethical guidelines further complicate matters. Without clear consequences for unethical behavior those with narcissistic tendencies can exploit the system with impunity. This forms a culture of cynicism and distrust. Employees witness unethical actions go unpunished, which causes them resentment and disengagement. They lose faith in the organization's values and leadership.



How do we break this cycle?


Redefine Success: Move beyond purely financial metrics. Include employee well-being, social impact and ethical conduct in the definition of success. This broader perspective encourages a more balanced and sustainable approach to leadership and business. It shifts the focus from individual gain to collective prosperity.


Suggested Steps

- Gather input from employees at all levels to understand diverse perspectives on what success means beyond financial metrics.

- Develop a comprehensive definition of success that incorporates employee well-being, social impact and ethical conduct.

- Integrate this new definition into company goals, performance evaluations, and key performance indicators (KPIs / not a fan of this one. Want to try OKRS?).


Promote Teamwork: Actively encourage and reward collaboration, not just individual accomplishments. Foster a sense of shared purpose and mutual support. Design opportunities for teams to work together, recognize and celebrate team achievements and build a culture where collaboration is valued and rewarded.

 - Initiate collaborative projects or initiatives that require teamwork, encouraging participation from different departments.

- Implement a recognition program that celebrates team achievements alongside individual accomplishments.

- Organize team building activities and workshops to reinforce the importance of collaboration and communication.


Cultivate Empathy: Foster an environment where vulnerability is accepted, not seen as weakness. Encourage open communication, active listening, and respect for diverse perspectives. Offer training on emotional intelligence and empathy development. Leaders who understand and value the emotions of their team members are less likely to engage in narcissistic behaviors.

- Establish safe spaces for open dialogue where team members can express vulnerabilities without fear of judgment.

- Set an example by encouraging leaders to share their own experiences and emotions fostering an empathetic culture.


Establish Clear Guidelines: Implement robust ethical guidelines with clear consequences for unethical behavior regardless of position or status. Ensure clear communication. Constant reinforcement is key. This establishes a level playing field and discourages those with narcissistic tendencies from exploiting the system.

- Develop ethical guidelines that outline acceptable behaviors and the consequences of unethical actions.

- Communicate these guidelines clearly through training sessions, handbooks, and regular meetings.

- Reinforce the importance of ethical conduct regularly through reminders and discussions within the team.


Challenge Biases: Research suggests that assertiveness and confidence associated with traditional masculine leadership are favored, even when coupled with narcissistic qualities. This leads organizations to promote individuals with these traits perpetuating a cycle of narcissistic leadership. We unconsciously equate these traits with effective leadership overlooking the potential downsides.


Suggested Steps

 - Conduct workshops or training sessions that raise awareness about biases in leadership qualities, promoting a more inclusive definition of leadership.

- Review recruitment and promotion processes to ensure that diverse leadership qualities are valued and considered.

- Provide mentoring programs that support individuals with diverse leadership styles and encourage a variety of approaches to leadership within the organization.



These steps can help foster a culture that values healthy leadership, collaboration and ethical conduct. It's about building a system where everyone has the opportunity to thrive. Proverbs 3:27 (NIV) says, "Do not withhold good from those to whom it is due, when it is in your power to act." Our colleagues, our teams, our employees deserve a healthy work culture. Let's not withhold it from them. By acknowledging this truth and examining the cultural factors at play we can take meaningful steps toward cultivating healthier, more sustainable workplaces.
